Process Optimization for Operational Growth
This client, operating in the import and distribution of office supplies, was facing growing operational limitations as its business expanded. With a small six-person team, the warehouse in Mem Martins showed clear signs of inefficiency: the existing WMS no longer met operational needs, the layout caused excessive travel distances, and the processes—mostly manual—were disorganized and lacked standardization. Although the team was dedicated, it struggled to keep up with the increasing workload and complexity, making it essential to redesign the operation to support sustainable growth.
KronoLog Solutions began the project in August 2024 with a comprehensive assessment of all warehouse processes and one-on-one interviews with every team member. This diagnostic phase provided a clear understanding of the internal workflows and helped identify the root causes of inefficiency. The analysis focused on four key areas:
- Processes and WMS: mapping workflows and identifying inefficiencies and redundancies.
- Layout: studying material flows and travel distances using ABC analysis methodology.
- Team: assessing the organizational structure and individual skill sets.
- Operational data: collecting and analyzing data on volumes, times, and movements.
Based on these findings, an integrated improvement plan was designed. The warehouse layout reorganization was one of the first actions implemented, redistributing product locations and work zones according to item rotation. This significantly reduced travel distances during picking and improved workflow fluidity.
In parallel, process transformation and standardization took place, eliminating redundant steps and creating clear, consistent procedures that improved predictability and speed. The replacement of the WMS was another decisive step: the new system was configured to match the operation’s scale, providing better connectivity, ERP integration, and more reliable data synchronization.
The team development component ensured that improvements would be sustained over time. Practical training sessions were conducted, allowing all employees to master the new workflows and leverage the technological tools introduced.
The results were immediate and measurable:
